Dark Processes are the activities that are regularly executed by the business and its people but remain unknown to leadership or the broader organization. While companies work to standardize through things such as SOPs, org charts, and process diagrams, much of the actual work moves through side channels, workarounds, and personal relationships that never made it into any of these documents. Trailrock considers uncovering them as one of its core methodologies.
The scale of the problem is larger than most leadership teams assume. Across organizations, fifty-five percent of an organization's data is considered "dark," meaning it is collected but never used to inform a decision (Splunk, 2025). Every dark process leaves a trail of artifacts behind it such as invoices, emails, and spreadsheets, that nobody has connected back to the larger workflows they belong to.
How it works
Dark Process Discovery combines two methods. On the quantitative side, Trailrock's proprietary software integrates with the systems that already run the business, with pre-built connectors for 30-plus major platforms and rapid deployment paths for legacy or custom systems, and does so with minimal friction to daily operations. It correlates activity as a process moves from person to person, team to team, and system to system, and surfaces where the real process departs from the documented one.
On the qualitative side, Trailrock identifies and interviews the linchpin employees, the people whose judgment and creative contributions keep a process functioning even when the official version of it would not. Between the two, we build a complete picture of how the company actually operates, not how it believes it operates.
Case Studies
Finance: Employees of a private financial institution were receiving requests from co-workers over email, external to the invoice processing system, then processing and updating other systems manually with no record of the exchange. The automatic discovery process identified the pattern by correlating email communication timing with the corresponding accounts payable records, exposing an entire shadow approval process that had been running invisibly for years.
Service: A professional services team was coordinating the bulk of its operational work through a shared spreadsheet that had no formal place in any system of record. Dark Process Discovery identified the spreadsheet and the volume of critical data flowing through it. Trailrock identified, designed and built a governed management system, one with the reliability and structure the information needed, and feed it back into the rest of the organization's systems for the first time allowing visibility into one of the organization's key revenue-generating divisions.
Why it comes early
